High-stakes communication fails upstream. The difficult work is clarifying what can responsibly be said, exposing ambiguity before it travels, and ensuring the people who deliver a message understand its limits.
The method draws on the practical disciplines of scenario planning, pre-mortem thinking, audience perspective-taking, and disciplined review. It treats a communication program as a chain of choices, not a single document.
Operating principle: surface uncertainty early, preserve the evidence for the read, and make the final decision visible rather than implied.
Seven deliberate moves
- Establish. Create the Approved Position: the working account of what is known, what is intended, what is still uncertain, and what must not be implied.
- Challenge. Test the position from the perspectives of people who will receive, interpret, question, or carry the message.
- Decode. Turn broad concern into visible communication risks involving meaning, evidence, commitments, delivery, and readiness.
- Align. Keep the Approved Position, supporting materials, and practical commitments consistent before they move into different hands.
- Prepare. Build the communication assets the situation calls for, with the decision context and checks that should travel with them.

Twelve preventive checks under six integrity controls
Each control has applicability, triggers, evidence tests, proportionate severity, resolvable actions, downstream constraints, and clean-case safeguards. A clean control can pass.
Meaning, audience, and real choice
Tests practical meaning by audience and whether a choice is materially constrained or merely nominal.
Evidence and certainty integrity
Tests the status and qualifications of claims, and identifies reassurance or certainty unsupported by the supplied evidence.
Commitment and behavioral integrity
Tests prior commitments, changed positions, and words-to-reality alignment without automatically alleging breach or bad faith.
Operational, manager, and follow-through readiness
Tests action and manager readiness, ownership, next steps, and escalation so people can act on what the communication asks of them.
Position readiness and premortem
Distinguishes an unresolved foundation from an ordinary drafting improvement and applies an evidence-grounded prospective challenge.
Measurement and organizational learning
Separates delivery from understanding and outcomes, and avoids treating sends or opens as proof of trust or impact.
Evidence and limitations
Evidence may include scholarly research, professional guidance, public patterns, practitioner rationale, and AIClearline's original synthesis. Each has a different evidential role and limitation.
Public incidents and incomplete reporting can motivate a hypothesis. They do not establish causation, intent, prevalence, or a predicted employee response. Premortem findings are plausible, evidence-grounded possibilities, not forecasts.
Useful assurance leaves a trail
